Create a task and coverage map

Follow a complete shift from preparation through production, cleaning and handover.

Production tasks

List startup checks, material replenishment, line operation, visual control, adjustments, format change, reject handling, coding, packing, pallet movement, shutdown and production reporting.

Quality and hygiene tasks

Map source and process sampling, package inspection, product hold and release, sanitation preparation, chemical control, environmental or hygiene checks and line clearance.

Support and logistics tasks

Include receiving, warehouse replenishment, dispatch, maintenance response, preventive work, utility checks, waste handling, supervision, planning and administration. Identify tasks that occur outside production hours.

Build competence before startup

Training should prove task performance, not only attendance.

Role-based curriculum

Define equipment operation, quality checks, sanitation, safety, materials, troubleshooting, maintenance, utilities, records and escalation appropriate to each role. Include local language and literacy needs.

Practice and authorization

Use classroom, supplier, supervised practical work and observed task signoff. State who authorizes independent work and how restrictions are recorded.

Startup support

Plan shadow shifts, supplier or specialist coverage, lower-risk production campaigns, additional quality review and daily learning meetings during ramp-up without assuming instant steady performance.

Control workload and improve the operating model

The staffing plan should change when production evidence changes.

Shift handover

Use a controlled record for production, quality status, materials, utilities, equipment condition, open maintenance, alarms and priorities so issues are not lost between teams.

Workload indicators

Review overtime, missed checks, delayed maintenance, response time, stops, rejects, sanitation duration, warehouse congestion and absence coverage. Treat these as system signals, not only individual performance.

Change review

Reassess roles when automation, formats, production hours, laboratory scope, warehouse method or maintenance strategy changes. Preserve required competence and local labor compliance.
